Three siblings (Strategy / Transformation / Governance) score five dimensions each. The Adoption Scorecard is the flagship Strategy × Fluency quadrant, plus four diagnostic questions, one per pillar. The PDF version is in active PE outbound circulation; the web version adds the Governance question for sequencing.

In founder-led practitioner work across 200+ AI initiatives, two dimensions kept explaining the picture: how clear is the AI strategy, and how fluent is the actual workforce. Anthropic's March 2026 Economic Index adds an external signal: AI tenure, collaboration pattern, and task complexity are part of the learning curve.

Pre-AI (no thesis, no usage). Tools Without Thesis (bottom-up adoption, no portfolio direction). Slideware Strategy (thesis on paper, no portco execution, most PE funds today). Integrated Adoption (target state, strategy signed at the board, fluency measured at the desk).

On the result page, weak governance adds the Governance pillar to the recommendation, UNLESS the firm is in Pre-AI or Tools-Without, where assurance comes too early.
