Most maturity instruments roll every dimension into a single composite score. That’s a clean visual, and it’s almost always the wrong answer. A firm scoring 4/5 on Governance and 1/5 on Adoption is in worse shape than a firm scoring 3/5 on both, even though the composite hides it. Strong governance over an absent thesis is shelfware over emptiness.
AI work runs in sequence: Adoption first (is there a defined thesis, prioritised rollout, and ROI model), then Transformation (has any real workflow changed), then Fluency (is the workforce actually using AI well), then Governance (can we prove all of it, continuously). All four are entered through a cross-cutting AI Audit, the practitioner read of what’s running today.
Splitting the diagnostic surface lets you take the scorecard that’s pressing, see the result against firms at the same stage, and route into the right pillar engagement. Take all four and the results form a sequencing map: which pillar is leading, which is lagging, and where the next quarter of investment should land.
