Four diagnostics for AI decisions. Eight minutes each.

Strategy. Transformation. Adoption. Governance. Pick the question that’s most pressing this quarter, or take all four and see your firm against the same six-sector benchmark we use inside customer engagements.

Built from the patterns we’ve watched across 200+ AI initiatives. Email gate at the result, not before.

The diagnostics

Four scorecards. One coming soon.

Card order is the launch diagnostic-set order. Strategy is a Standing Reference diagnostic that routes into Adoption + AI Audit; the four pillar engagements are Adoption, Transformation, Fluency, Governance.

DIAGNOSTIC 1 / STRATEGY

AI Strategy Scorecard

5 dimensions of strategic AI readiness. Defined thesis, build-vs-buy framework, ROI model, governance baseline, vendor shortlist. See whether your AI strategy is board-presentable, or slideware.

8 minutes · Sector-benchmarked · Composite out of 25

DIAGNOSTIC 2 / TRANSFORMATION

AI Transformation Scorecard

5 dimensions of transformation readiness. Workflow priority, outcome-based KPIs, vendor evaluation discipline, org-design, telemetry. See whether your top workflow is sized for AI delta, or stuck in productivity theater.

DIAGNOSTIC 3 / ADOPTION · FLAGSHIP

AI Adoption Scorecard

A quadrant: Strategy by Fluency, plus four diagnostic questions, one per pillar. Plot your firm. Most $500M to $3B portfolios sit in the same wrong quadrant, and the board doesn't know it yet.

DIAGNOSTIC 4 / GOVERNANCE

AI Governance Scorecard

5 dimensions of continuous-evidence readiness. Production trace pipeline, framework coverage, incident readiness, taxonomy clarity, sequencing posture. See whether your governance posture is production-grade.

DIAGNOSTIC 5 / FLUENCY · COMING SOON

AI Fluency Scorecard

5-layer model. Tools · Training · Patterns · Telemetry · Score. See whether your workforce uses AI fluently, or just has logins.

One question is usually obviously the most pressing.

Take this scorecard
Pillar(s) it routes into
“Does our AI strategy actually exist outside of the deck the board reviewed last quarter?”
Adoption + AI Audit
“Has any real workflow changed because of AI, or are we still running pilots?”
Transformation
“Are people across the org actually using AI fluently, or do we just have logins?”
Adoption + Fluency
“If a regulator or a customer’s procurement team asked us to prove our AI is behaving correctly, could we?”
Governance

Not sure? first. It places you on the 6-stage curve and tells you which scorecard to take next.

How they work

What you get back, and how the scoring works.

01

The format

8 minutes. 5 dimensions per scorecard; Adoption is the Strategy × Fluency quadrant plus 4 questions. Composite out of 25. Sector benchmark across the finance segments we serve. Private Equity, Banks & Capital Markets, Fintech, Asset & Wealth, Real Estate / REITs, and Insurance.

02

The result page

Per-dimension score with a short read-on per dimension. Composite plotted against the sector cohort. Top three recommendations. A routing decision: which engagement (AI Audit, AI Transformation, AI Governance, AI Fluency) the result suggests starting with, or, if the result says you should pause, the diagnostic to run first.

03

The data and the email

Email gate at the result page (not pre-quiz, since completion proves intent). The email includes a one-page PDF of your result you can forward inside the firm. We don’t surface individual responses externally; sector benchmarks are aggregated and anonymised.

The sequencing principle

Why four diagnostics, not one composite.

Most maturity instruments roll every dimension into a single composite score. That’s a clean visual, and it’s almost always the wrong answer. A firm scoring 4/5 on Governance and 1/5 on Adoption is in worse shape than a firm scoring 3/5 on both, even though the composite hides it. Strong governance over an absent thesis is shelfware over emptiness.

AI work runs in sequence: Adoption first (is there a defined thesis, prioritised rollout, and ROI model), then Transformation (has any real workflow changed), then Fluency (is the workforce actually using AI well), then Governance (can we prove all of it, continuously). All four are entered through a cross-cutting AI Audit, the practitioner read of what’s running today.

Splitting the diagnostic surface lets you take the scorecard that’s pressing, see the result against firms at the same stage, and route into the right pillar engagement. Take all four and the results form a sequencing map: which pillar is leading, which is lagging, and where the next quarter of investment should land.

Maturity Assessment

A named stage on the 6-stage curve. Lighter-weight than a scorecard. Use it if you want a single placement before deciding which scorecard to take.

two weeks

AI Audit

Practitioner read of what’s actually running across your AI estate: what’s working, what isn’t, and what to build next. The cross-cutting entry diagnostic that baselines all three pillars.
